The analyst peer group included companies ranging from 1,000 to 50,000 employees, across industries, with deal sizes from $500K to $50M annually. The pricing range was so broad it was essentially useless: the data showed ServiceNow prices ranging from $8 to $32 per user per month. That's a 4x spread. When they reanalyzed the data against a true peer group — manufacturers with 10,000-30,000 employees, ServiceNow implementations of $3-8M annually, three-year commitments — the range narrowed dramatically: $14-18 per user per month. Suddenly the benchmark meant something. Suddenly they could see they were paying $16.50 and market was $15.00, not that they might be anywhere from $8-32.
The lesson: peer group context is everything. Size matters. Industry matters. Deal structure matters. If your benchmark data includes a wider range than 20-30% around the midpoint, your peer group is too broad.
Mistake 3: Benchmarking at the Wrong Time

One more timing point: SaaS pricing typically escalates 8-12% annually, even on flat-rate contracts. If your benchmark shows you're at $X per user and your vendor is proposing $X + 10% for year two, that's market rate, not a rip-off. But if you benchmarked two years ago at $X, that data is stale. Price inflation is continuous. Benchmarking is not a one-time event. It's an ongoing process, especially for SaaS spend.
Mistake 4: Ignoring Contract Structure (Focusing Only on Per-Unit Price)
Here's a mistake that can dwarf the per-unit price issue: benchmarking only the rate per user or unit, while ignoring the contract terms that actually drive total cost.
Consider these two contracts:
- Contract A: $100 per user per year, 3-year term, 5% annual escalator, true-up clause allows vendor to bill for additional users if usage grows

Mistake 6: Not Including Total Cost of Ownership (Only Benchmarking License Fees)
License fees are typically 40-60% of the actual cost of enterprise software. Implementation, migration, training, integration, support, and ongoing maintenance account for the rest.
We see teams benchmark their ServiceNow license fees extensively, discover they're paying market rate on the licenses, and conclude they're getting a fair deal. What they miss: implementation is custom, integrations are expensive, support tiers vary wildly, and training costs are substantial. On a $10M, three-year ServiceNow deal, the $6M in license fees might be market-rate. But the $4M in implementation, support, and integration costs might be 30% above market. The true cost is inflated, even though the license fees benchmark fairly.
Total cost of ownership benchmarking is more complex because it requires understanding implementation scope, support requirements, and integration complexity. But it's essential. A contract that benchmarks well on license fees but poorly on total cost is still a bad deal.
The solution: in your benchmarking process, include at least rough estimates of implementation cost, support costs, and expected integration expenses. Compare these against market data for similar implementations. A pricing benchmark that covers only 40% of your actual spend is not a complete benchmark.

Avoiding these mistakes requires changing how you approach contract benchmarking. Here's a framework that works:
Step 1: Establish a renewal calendar. List all of your major software contracts with renewal dates. Identify your 10-15 largest spends that will renew in the next 24 months.
Step 2: Start benchmarking 12 months before renewal. For each contract approaching renewal, initiate benchmarking data collection 12 months out. This gives you time to act on findings.
